What are some things that our customers are typically concerned about, and how do we mitigate these concerns?

Below are some of the most common concerns we encounter.

  • Conscious of on-site support – when is someone from Ruan going to be onsite?

  • Staffing – when will hiring advertisements go out for both office staff and drivers
  • What risks do we incur after the announcement?
  • When are we going to do the test integration? When do we get to see the output and see if we can start accepting loads?
  • What is the warranty period? (We will always extend this if needed if we’re not ready to transition to standard production support).

Once the decision is made to partner with Ruan, our team immediately develops a detailed timeline to guide a seamless transition and keep all stakeholders aligned. A cross functional team of experts manages every aspect of the process, including asset and maintenance planning, technology integration, communication strategy, personnel planning, and operational alignment with your organization’s goals.
What is your communication strategy for the customer’s stakeholders, including their own team and drivers?
As your dedicated project manager, I hold weekly meetings for our transitioning customers. This includes a weekly touch base to give you updates on our timeline, technology integration, hiring, any questions and concerns you have, and any additional feedback you would like us to prioritize. The goal of these meetings is to be as transparent as possible, because we know how daunting outsourcing can be. You will have an assigned Dedicated Operations Leader who will have daily contact with you, along with your Vice President of Sales. Our team is on site from the beginning until the end of the startup timeline to answer any questions that come up from drivers or other team members.
What does the Ruan team do to ensure there are no service disruptions or delays for the customer’s customers?
We have an existing capacity plan that has Ruan drivers ready to cover loads in case there is a disruption in load coverage.

Technology Integration

Christina McNeeley - Director of IT

Technology integration is a huge piece of transitioning your fleet to another provider. Ruan has experience transitioning fleets, with proactive steps in place to mitigate risks and ensure a smooth integration.

What is your role in the startup process at Ruan?
As a Director of IT, my role in the startup process is to ensure that my team gives a full project timeline and communication plan to all parties involved in the transition to Ruan to make the transition as successful and transparent as possible. I support the Information Technology team heavily to ensure customer expectations are met, testing is fully implemented, and milestones are achieved with seamless data integration.
What type of contingency planning does the Ruan team create? What if the current provider walks out upon announcement?

At Ruan, contingency planning is a critical part of every startup. Through retrospectives conducted after each implementation, we have developed a structured and proactive approach to risk management. We do not assume timelines, and we build flexibility into every stage of the plan to account for unexpected changes, including early departures by current providers. We know that we have to be flexible. We mitigate risk by asking the questions of “what if” very early on in the startup process, or even before it begins. We have established standard resources in place to support us in any situation. We proactively plan startup timelines based on the four major quadrants of risk when it comes to transitioning a fleet from another provider to Ruan. We actively monitor these risks and maintain a comprehensive mitigation plan for each scenario.

How long after startup does the team remain engaged with operations?

If there is an existing need at the time for us to remain dedicated, we will always be there to support. Our team doesn’t transition from the startup team until everyone feels like the technology and operational processes are on solid ground. The project manager will meet with all team leads that support the customer to make sure they feel comfortable in the production environment. We work hard to solve any issues that arise during this time.

Cierra Tolle - Human Resources Business Partner

As a human resources professional, Cierra prioritizes team members and their transition over to the Ruan team. Cierra's team has extensive experience with change management for team members during a big transition like this and is aware of all details that need to be addressed and handled with care. 

Describe your role in the startup process for Ruan's customers.

As a Human Resources Business Partner, I ensure the smooth and timely transition of any incumbent team members to the Ruan team. I analyze how our benefits compare to what the team members are receiving currently and come up with a thorough Q&A document that helps answer questions of team members who are going to be applying and transitioning over to Ruan, as well as a detailed benefits overview document. This process of getting to know the incumbent’s details and how we compare truly contributes to a seamless transition.

 

An announcement meeting is the first step to transition. I help host this meeting for all affected team members, which gives our team an opportunity to make a good first impression and to communicate we are there to support them through every step of this transition. Putting People First, we want to make sure they have an understanding of who we are as a company and provide them with the most genuine experience. Once this initial announcement meeting is wrapped up, I make myself available to the drivers to answer any questions and ease any hesitations they might have with the transition. I also receive phone calls at all times from drivers to answer questions they have.

 

This process is all handled with care by the Ruan team so our customers can continue to focus on their core competencies and reduce their headache of any HR administration.
What does your team do in order to ensure there are no service disruptions or delays for the customer's customers?

To ensure no disruptions in service, I work with our benefits team to transition hired Ruan drivers to our benefits. I ensure this process is seamless and make affected team members fully aware of their coverage options.

 

We also have a field recruiter who remains on-site with the customer until the startup process is wrapped up to answer any questions.
What are the biggest concerns that drivers have after the announcement meeting and how do you alleviate these concerns?
The biggest concerns drivers always have are if their pay and benefits are going to change and if their schedule will change. I work to ensure these things are aligned with our customer’s expectations and communicate any differences clearly.

Michaela Davis - Recruiting and Onboarding Manager

Drivers are the backbone of any supply chain. Michaela’s team works diligently to ensure a smooth transition to Ruan by confirming drivers meet all requirements, receive proper training, and remain fully compliant.

Talk about the clear timelines for your team and the milestones achieved.

We start with an announcement meeting at the customer location that includes all drivers and team members, at a time that works best with driver schedules to not affect any loads and deliveries. We introduce Ruan and who we are as a company so the team members have a full understanding of our goals and culture. After this is complete, we prepare for drivers and their questions and ensure they leave feeling comfortable and informed. Our team sits with drivers to fill out our Ruan application with them, getting them prequalified early and with enough time to go live for the customer. A benefit to having all interested incumbent drivers fill out the applications with us early is that it gives us enough time to evaluate how many external drivers we will need to hire to ensure we have a full fleet, because we will not always retain all drivers. Ruan has a field recruiter who stays on-site with the drivers and the customer for the entirety of the startup timeline to continue answering questions about Ruan’s recruitment process and our company as a whole. Our field recruiter will schedule road tests, drug tests, and physicals. This process follows DOT guidelines so we are compliant and can have the smoothest and safest transition for the fleet of drivers and the customers they deliver to. In summary, here is the timeline:

  • Thorough, informational, on-site announcement meeting including the recruitment team
  • Assist drivers in filling out applications in-person for the most seamless recruitment process
  • Schedule road tests with a tester on-site, as well as drug test and physical coordination
  • Evaluate remaining driver seats open and begin advertising openings and recruiting for external drivers
  • A field recruiter remains onsite to answer questions and assist with the hiring process so drivers are supported throughout the entire transition
What does the Ruan team do in order to ensure there are no service disruptions or delays for the customer's customers?
Ruan prioritizes service continuity through every transition. To avoid any disruptions or delays, we align closely with the existing driver schedules and ensure that all training and orientation sessions are planned around them. This approach allows us to maintain full coverage of all loads and ensures deliveries continue to arrive on time, even during the transition period. Our goal is to make the changeover seamless not only for our customer, but for their customers as well.
What are the biggest concerns that drivers have after the announcement meeting and how do you alleviate these concerns?

We understand that a transition of this scale can feel uncertain for drivers, which is why we make it a priority to lead with transparency, empathy, and a structured change management approach. After the announcement meeting, we field a lot of questions regarding benefits (including PTO), pay, and schedules. Many of the drivers' main concerns are whether their pay and schedules/routes are going to remain similar or the same, if our benefits are competitive and affordable, and if they are still going to be able to take their pre-planned PTO. To alleviate these concerns about the transition process, we assure them that our intent is to initially keep their pay the same or better, and to make minimal changes to schedules or routes to avoid disruption. Our goal is to retain as many drivers as we can who are familiar with the customer and the work with little change to their day to day, and then assess what improvements can/should be made.

 

Many of these drivers have tenure, and we want to make sure they are heard and taken care of. We listen to their concerns, share their excitement, and guide them through every step of the transition. We also make sure the incumbent drivers won’t have any disruption in their benefits, and they become eligible for Ruan benefits the day after their previous employer’s benefits end. During one of our recent startups, we retained 100% of the drivers from the incumbent and this process significantly contributed to success.

Having a clear equipment procurement plan is essential when transitioning fleet providers, especially during periods of growth. Ryan and his team bring extensive experience in understanding each customer’s unique needs and delivering tailored solutions that align with their goals.

Describe your role in the startup process.
My role in the startup process revolves around commitment to asset procurement for our customers. I work with the customer and startup team to determine equipment needs on the tractor and trailer side and formulate the best solution for procuring the equipment, whether it's purchasing or renting, and generating a timeline for both options. When partnering with Ruan, you can rest assured that with our experience, network of vendors, and nearby facilities, we can build you the best plan and timeline that keeps your business seamlessly on track during a big transition between providers.
What is your typical equipment procurement process for a seamless startup?
After learning your trailer specification requirements, there are a few steps we take to ensure we have the equipment we need to operate effectively and transition seamlessly. Here are a few scenarios that our team analyzes options for but is not limited to:
  • Order and purchase tractors and trailers from our OEM and determine lead times
  • Lease tractors and trailers
  • Rent tractors and trailers
  • Rent tractors at first - purchase later on
  • Purchase equipment from the incumbent
What contingency planning do you set in place in case things don't go as planned?

Given Ruan's extensive network and operational footprint, we have the capability to utilize equipment at our other locations in case things rarely don't go as planned. We maintain partnerships with many vendors that give us plenty of rental options to step in if we have an immediate need for additional equipment.
